District Reorganization Update & Engagement Opportunities

Dear SRJC Community, 

I am writing to share an update on the District’s reorganization work in the months ahead and to invite your engagement in the process. I know this work impacts each of you in different ways, and I want to approach this moment with care, transparency, and a deep respect for the people who make this college what it is. 
 

As we continue to navigate fiscal challenges tied to enrollment, we must take thoughtful and necessary steps to align our organization with current realities. In response, District leadership has been developing a framework to guide this work - one that protects our mission, supports our students, and ensures long-term fiscal sustainability. 
 

Following the Board of Trustees’ action in March to enter a reorganization period, this message shares more about the District Reorganization Planning Framework and what to expect in the months ahead. 
 

Planning Framework 
The goal of the reorganization is to create a streamlined, student-centered organizational structure that reflects current and future student enrollment and fiscal conditions, and protects access, completion, and core instructional capacity to achieve long-term financial sustainability.    

This framework will follow these guiding principles: 

  • Mission-Driven - All decisions will be grounded in SRJC’s mission, ensuring we continue to provide high-quality education, support student success, and serve our community's needs.
  • Student and Employee Centered - The reorganization prioritizes how we best serve today’s students, while also recognizing the importance of supporting employees, their workloads, and their ability to effectively support students.
  • Alignment with Strategic Plan - The reorganization advances the District’s Strategic Plan to support the implementation and long-term impact. 
  • Fiscally Sustainable -Decisions will align with the District’s budget-reduction framework to ensure long-term financial health and stability. 
  • Data-Informed Decisions -  Reorganization decisions will be based on data to ensure resources are aligned with student and community needs.
  • Equity & Access - The process will prioritize equitable access to programs and services, ensuring that all students can engage with SRJC regardless of location, schedule, or modality. 

 

Our Approach 

I want to acknowledge that this process brings uncertainty. I recognize that, even with prior context, this may feel sudden, disruptive, and unsettling. It will shift how we work, how we are organized, and how we support one another. I know this can create anxiety, and I want to be clear: care for our employees is central to this process.  
 

We are committed to approaching this work with transparency, communication, and engagement. That means seeking input wherever possible and communicating clearly at each stage. We will be working closely with constituent group leaders and in alignment with our collective bargaining agreements throughout the process. 
 

Even in this moment, I continue to believe in who we are as a community. I know that what defines SRJC is our commitment to one another and to our students. We are a community where people care deeply about one another, where we find purpose, and even joy, in serving students. That foundation will guide us through this work.  

 

Timeline 

Over the past few months, we have been engaged in a period of assessment, including analysis of enrollment, fiscal conditions, and current structure. The timeline for the reorganization work will now include: 

  • Spring 2026 – Summer 2026: Input and Assessment    
  • Summer 2026 – Fall 2026: Analysis and Initial Design    
  • Fall 2026: Consultation and Engagement   
  • Fall 2026 - Spring 2027: Refinement and Decision   
  • May 2027: Board Approval  
  • Summer 2027: Implementation   

 

Opportunities for Input 

As part of our commitment to transparency and engagement, we will be hosting two District-wide town halls for all employees: 

  • Tuesday, April 28, 3:30-5 pm, Santa Rosa campus (Zoom option provided) 
  • Wednesday, April 29, 10-11:30 pm, Petaluma campus (Zoom option provided) 


The town halls are an opportunity for all employees to share input and perspectives as we navigate the reorganization. Sessions will focus on a guided discussion around key questions about alignment, duplication, challenges, and support, helping us identify opportunities and considerations as we plan for the future. Your experiences and insights are essential to shaping a structure that works for both students and employees. More information will follow with specific locations and Zoom links.  
 

In addition, Vice Presidents will host smaller listening sessions within their component areas to ensure more opportunities for dialogue.  
 

Finally, the District Reorganization Community Input Form is also available for employees to share their recommendations and suggestions.

Ongoing Communication 

I am committed to maintaining transparent and timely communication throughout this reorganization, sharing updates, and clearly documenting decisions and their rationale. Additional re-org information can be found on our website, District Reorganization. My goal is to ensure clarity, consistency, and care as we navigate these changes together. 

I know these are difficult conversations. This work is not easy, but it is necessary to ensure that SRJC remains fiscally sustainable, mission-focused, and positioned to support our students now and into the future. Much like those who came before us envisioned SRJC as a place of access and opportunity, we now have the responsibility to shape what this college will look like for current and future generations. I invite each of you to engage in this process with that shared sense of purpose and commitment to our students and one another.
